The first supplier I rejected on this project was the one my client had found himself. The brief: 20 items, one engine, one trial order
TVS tricycles are workhorses across West Africa, and workhorses wear out. My client needed a trial order of 20 spare-part lines — clutch plates, brake shoes, piston and ring sets, CDI units, rectifiers, bearings, bulbs, mirrors — plus a complete 199–200cc air-cooled engine, 4 forward gears plus 1 reverse. Small quantities per line. That shape matters: small multi-line orders are exactly where the wrong supplier type costs you the most.
Why the client’s own candidate failed in ten minutes
The platform badge said “manufacturer.” The registry said otherwise:
- Business scope: motorcycle & parts wholesale/retail, import-export. Trading only. No manufacturing anywhere in the scope.
- Insured staff: 8. A production line needs more people than that just to staff one shift.
- Founded: September 2018 — against a claim of “20+ years export experience.” That number is probably the owner’s résumé, not the company’s. Fine to be young. Not fine to borrow years.
- No 1688 presence behind a seven-year export-store story.
Then the phone call settled it: the owner declined to supply the trial list at all. He sells own-brand product only. The company my client had shortlisted was never a candidate — it was a profile.
A platform badge is an advertisement. The registry is a birth certificate. I keep saying this in the manufacturer-vs-trader guide, and this case is the cleanest example I have: the insured-staff count alone would have saved my client a week of email.

Note who the trial order goes to: a trader. On purpose. Twenty lines at carton quantities is a consolidation job, and I wrote about when traders earn their margin in the same guide. The difference from my client’s original find is that this trader knows it is a trader, prices like one, and never pretends to own a line.
The quote matrix: gaps are data
The deliverable was a bilingual quote matrix — every line in English and Chinese, with prices, MOQ, lead times, and gaps flagged instead of papered over. A few lines looked like this:

Buyers often read gaps as failure. They are the opposite. On a 20-item list, “we have everything” means someone is brokering half the list silently or quoting lines they have never touched. “We have 14, two arrive next month, and four we don’t make” is a supplier you can plan around. The matrix becomes the buying map: who supplies what, at which quantity, with which hole to fill next.
The engine question: matching models, not stolen badges
Engines for branded tricycles sit on a legal line, and I want clients to see exactly where it runs. On one side: compatible engines — 199–200cc air-cooled units with matching mounting diagrams, sold as what they are. Six matching models were documented on this project. That is a legitimate supply path.

- Structure beats single-supplier. Multi-line trial orders need a consolidator; volume lines need real factories; special paths (engines) need specialists.
- Demand the gaps. A quote matrix without holes is a marketing document.
- Keep branded-goods paths on the legal side of the line. Compatible and documented, or not at all.
